Introduction

Support can make self-improvement easier, but it can also quietly undermine it. The difference is not whether other people are involved. It is whether their involvement helps a person feel understood, capable and free to choose, or whether it makes them feel judged, compared and controlled.

Support illustration 1 Research on self-determination theory consistently finds that people sustain effort more effectively when three psychological needs are supported: autonomy (a sense of choice), competence (a sense of growing capability) and relatedness (a sense of connection). Social support is most helpful when it strengthens all three. When support turns into pressure, it often damages autonomy even if the supporter has good intentions. For chosen goals, this distinction matters. A friend, coach, family member or accountability group can help a goal feel more achievable and meaningful. The same people can also make the goal feel like an obligation performed for approval rather than a commitment freely owned by the person pursuing it.

Why guilt and comparison can weaken ownership

Many forms of encouragement are actually forms of control. They attempt to create motivation by increasing pressure.

Common examples include:

  • “You said you were serious about this.”
  • “Everyone else is making progress.”
  • “Don’t let us down.”
  • “You’ll regret it if you quit.”
  • “You’ve come too far to stop now.”

These messages can create short-term compliance, but they often shift attention away from the person’s reasons for pursuing the goal. Instead of acting because the goal matters, the person begins acting to avoid guilt, criticism, embarrassment or disapproval.

Self-determination theory describes this as a movement towards controlled motivation. Behaviour may continue, but the emotional cost rises because the person experiences the goal as externally imposed rather than self-endorsed. Research across education, coaching, work and health settings repeatedly finds that autonomy-supportive environments are associated with better motivation, persistence and wellbeing than controlling environments. Comparison creates a similar problem. Some people do find competition energising, but social comparison can easily shift the focus from personal progress to social ranking. A running goal becomes about beating other runners. Learning a skill becomes about avoiding looking incompetent. The goal remains, but ownership weakens because evaluation by others becomes the primary driver.

This helps explain why many people abandon goals after criticism or a perceived failure. If the goal has become tied to status, approval or avoiding shame, setbacks threaten identity rather than simply providing information about progress.

What autonomy-supportive encouragement sounds like

Supportive relationships do not remove challenge. They change the way challenge is communicated.

Research on autonomy support emphasises behaviours such as acknowledging feelings, offering meaningful choices, providing rationale instead of demands, encouraging initiative and recognising the person’s perspective. [Self-Determination Theory]sciencedirect.coman overviewSDT proposes that all human beings have three basic psychological needs – the needs for competence, autonomy, and relatedness… [Taylor & Francis Online]tandfonline.comTaylor & Francis OnlineFull article: Autonomy support for the academic goal pursuit…by É Audet · 2023 · Cited by 5 — The results sugge…

An autonomy-supportive supporter might say:

  • “What feels like the next realistic step?”
  • “You seem frustrated. What part is making this difficult?”
  • “You don’t have to do it my way.”
  • “Why does this goal matter to you?”
  • “How would you like me to help?”
  • “What have you learned from this setback?”

Notice that these responses do not reduce standards. They reduce coercion.

A useful contrast is the difference between directing and supporting:

Directive supportAutonomy-supportive support“You need to do this.”“What do you think would help?”“Just try harder.”“What obstacle are you dealing with?”“Don’t quit.”“Do you still believe this goal matters?”“Follow this exact plan.”“Let’s find an approach that fits you.”

The second style keeps responsibility with the goal owner. The supporter contributes perspective, encouragement and practical help without taking control of the decision.

Evidence from coaching and mentoring contexts suggests that autonomy-supportive behaviours are linked to greater satisfaction of competence and relatedness needs, which in turn support healthier motivation and development. [PMC]pmc.ncbi.nlm.nih.govto Student Motivation: A Meta-Analysis of… - PMC…

Support is strongest when it builds competence

People often assume that emotional encouragement is the primary value of support. In practice, confidence frequently grows from experiences of effectiveness.

Support becomes more useful when it helps a person see evidence of progress.

For example:

  • Pointing out skills that have improved.
  • Highlighting successful strategies.
  • Breaking large goals into manageable steps.
  • Helping interpret setbacks as information rather than proof of inadequacy.
  • Recognising effort that reflects learning rather than only praising outcomes.

Process-focused feedback appears particularly valuable because it reinforces capability without making self-worth dependent on results. Research on autonomy-supportive coaching has found that process-focused praise is associated with greater satisfaction of competence needs. [PMC]pmc.ncbi.nlm.nih.govPMCThe Effects of Autonomy-supportive Coaching, NeedPMCby JD Coatsworth · 2009 · Cited by 358 — Results indicated that coaches' autonomy support, particularly via process-focused praise, pr…

This distinction matters. Praise such as “You’re amazing” can unintentionally create pressure to maintain an image. Feedback such as “You handled that challenge better than last month” directs attention towards growth and learning.

Choosing accountability that protects relatedness

Accountability is often presented as a cure for inconsistency. Yet accountability systems vary enormously in quality.

At one end are systems built around surveillance, public embarrassment and punishment. At the other are systems built around commitment, reflection and mutual support.

The difference can be subtle.

An accountability partner who asks, “Did you complete every target?” may unintentionally create a pass–fail relationship. An accountability partner who asks, “How did the week go, and what will you adjust next?” supports reflection while preserving ownership.

Research examining goal support distinguishes autonomy-supportive forms of support from directive forms. Autonomy-supportive goal support is associated not only with goal progress but also with relationship quality and wellbeing. [Carleton University]carleton.caDistinguishing autonomous and directive forms of goal supportCarleton UniversityDistinguishing Autonomous and Directive Forms of Goal…by R Koestner · 2012 · Cited by 160 — The mechanism by which…

When choosing accountability, several features help protect both motivation and relationships:

  • Voluntary participation: People choose the arrangement rather than feeling obligated to join.
  • Shared problem-solving: Obstacles are explored instead of punished.
  • Respect for choice: The person retains authority over goals and methods.
  • Focus on learning: Conversations examine what worked and what did not.
  • Permission to revise goals: Commitment is encouraged, but reassessment remains possible.

Healthy accountability asks for honesty, not obedience.

When support becomes taking over

Support can become counterproductive when helpers become more invested in the goal than the person pursuing it.

This often happens in families, coaching relationships or close friendships. A supporter begins with encouragement but gradually assumes responsibility for planning, monitoring and enforcing progress.

Warning signs include:

  • Frequent unsolicited advice.
  • Constant checking and monitoring.
  • Emotional reactions when the person changes goals.
  • Treating setbacks as personal disappointments.
  • Making support conditional on performance.

The underlying message becomes: “This is our goal, and I expect you to pursue it.”

The problem is not the presence of care. It is the loss of autonomy. Self-determination research consistently suggests that high-quality relationships support both connection and self-direction rather than forcing a choice between them. Autonomy and relatedness are not opposing needs; they tend to work best together. A person is more likely to remain engaged when they feel both connected to others and free to choose their own path.

Designing a support environment that helps goals last

For self-improvement goals, the most effective social environment is rarely the most intense. Constant monitoring, relentless motivation and social pressure can produce bursts of effort, but they often make goals feel externally controlled.

More sustainable support follows a different pattern:

  • People are encouraged to explain their own reasons for the goal.
  • Feedback highlights learning and capability.
  • Conversations leave room for choice.
  • Relationships remain valuable even when progress is imperfect.
  • Accountability focuses on reflection rather than judgement.

When support works well, it does not replace ownership. It protects it. The person still experiences the goal as their own, while benefiting from encouragement, perspective and connection. In the language of self-determination theory, support is most effective when it strengthens autonomy, competence and relatedness at the same time.
